I've come to view velocity with more skepticism than I used to.
For a decade, velocity was the founder's superpower. Speed to launch. Speed to iterate. Speed to PMF. Each shipping cycle was a moat-building exercise — every week a competitor didn't ship was a week’s worth of distance.
AI has changed the math.
What used to take quarters now takes weeks. The same tools are available to all competitors. The startup ships in March. The incumbent ships a competing feature in May. Six months later, three other startups have shipped the same feature.
Speed used to compound. Now it decays.
The Velocity Paradox
Previous Math:
faster product development → durable advantage
AI Math:
faster launches → faster replication
faster adoption → faster erosion
faster growth → faster churn
AI doesn't just compress the build. It compresses everything downstream. Distribution outpaces reliability. Onboarding breaks under growth. Features get replicated before customers are locked in.
The result: growth curves that rise faster — and decay faster.
Speed no longer creates distance. Speed collapses the entire math.
The bottleneck isn't pace. It's reliability.
In the companies I've closely tracked, the pattern is consistent:
· Teams can ship quickly
· Reliability lags
· Users churn at roughly the same rate they arrive
What compounds isn't speed. It's accuracy, reliability, and compliance — qualities that take time to build and cannot be replicated by what's now called "vibe coding."
Vibe coding gets a startup to a demo. It doesn't get the startup to an enterprise contract renewal. Enterprise buyers need to see consistent results across edge cases, managed risk, and audit trails — none of which can be shipped overnight.
When switching costs are low and alternatives are everywhere, trust is the foundation every other moat is built on. Trust takes longer than a quarter to earn.
The Advantage Window Erosion Curve
AI doesn't just accelerate growth curves. It compresses the advantage window.
The time between launch, competition, and commoditization is shrinking. Most AI startups that look like rocketships at month six reveal themselves as features by month eighteen. The curve looks the same on the way up as it did before — but the descent is steeper, and there are fewer barriers between a startup's release and an incumbent's or a competitor's response.
The winners aren't the fastest shippers. They're the fastest and most reliable shippers. Harvey crossed $200M in ARR within three years, not because they shipped faster than competitors, but because they shipped reliably enough that legal teams — who can't afford a wrong answer — would bet a billable hour on the output.
Trust is the outcome, while reliability, predictability, governance, and operational consistency are the mechanisms.
Two trajectories, different outcomes
Every high-velocity AI startup ends up on one of two trajectories. The first three months look identical.
Trajectory 1: velocity → feature parity → incumbents match within a quarter → churn matches growth → the window closes.
Trajectory 2: velocity → reliability compounds with each release → switching costs increase with use → customer trust deepens monthly → the moat survives.
The diagnostic isn't whether the team can ship fast. By month four, nearly every AI startup is shipping fast. The diagnostic is whether each shipment deepens trust — or just expands the feature surface area.
If trust is compounding, velocity is expanding the moat. If only features are compounding, velocity is a window — rapidly shrinking in the AI era.
Velocity gets attention. Reliability earns retention. Trust compounds the moat.
